What's the smartest move so far you've done for your business? by Kyle Phoenix


I'd kept general records, spreadsheets of sales, I knew my analytics from social media, I tracked posts, produced a newsletter per Dan Kennedys advice then I picked up Gerber and then bought E-Myth Revisited. I started the process in 11/2016.

I had a broad strategic planning document that I was dropping info into, I also had notebooks evolving ideas, journal thoughts, weighing options.

Then I got serious. Its like night and day now that I've followed the process. I now have delineated divisions, titles and categories. I thought I was creating in a natural progressive line, like a train. But now I have an info graphic of Star Trek shuttles, runabouts, starships, space stations and planetary systems. It seems odd but I now able to label say my blog is a space station. Stationary but a connective link to other things, where one comes for more detail about lesser sizes.

An " /answer/post " is a shuttle; an article, special report, video, brief a runabout; a book a full starship.

Silly I know. But then I breakdown into planets around marketing, finance, sales, management, development, etc..

So I know today I'm just dealing with planet Marketing, it might overlap to other worlds but a binder is just about Marketing and all of its fleet/mini systems.

There are now designated binders, which will probably end up banker boxes by divisions. I know have a concrete employee plan and manual. I had to design a sales manual which epitomized my company policy, describing the validity of sales products, a selling process, a clear straight, commission compensation state for sales people, margin breakdowns for companies, consignment breakdowns for brick and mortar stores.

It has also freed me up to delineate what was a new product, an ancillary service, a new product line. One of my big challenges has been monetization of my tv shows beyond first run broadcast, essentially how does one sell into syndication. 2015 I thought Vessel was the answer, a pay service for creator owned content. Two problems: All of my numbers of viewers are in tv world, 500,000 a week, Vessel wanted page hits measurements. Apples vs grapes. Secondly Vessel was acquired by Verizon because it couldn't maintain its platform model. So now I've got millions in a back end library catalogue to shop around again in an attempt to recoup the outlay costs. Close to 400 episodes but there are tv copyright issues with half of them.

E-Myth taught me how to solve a problem uniquely by being able to see, two planets can share their resources and channels of distribution. When everything was crowded on one big clunky ship I didn't have the room and the resources it gives to infuse one with the strengths of the other.

I can also now see there are a multitude of places that I'm getting money from that with a Dan Kennedy marketing tweak I've turned into a waterfall from a spigot. Without separation, definition and reformation I would still be plodding along. Ironically I stopped a lot of new production to streamline and now my capacity to produce and network has massively increased.

I'm still in progress, a yearly marketing campaign starting but I now have clear visionary mappings until 2025 and its like there are Managers and Technicians building in space around the clock. The planetary system covers a vast amount of space but I'm networked throughout and I can see further expansion to other systems as we divert resources in micro proportions to intergalactic colonies of new product lines. In many ways I think small businesses resist the structure of McDonald's, the systems, without looking at the benefits of such directed systems.

Kyle Phoenix Answers: What do you wish you knew beforehand that could have helped you succeed faster when starting your own business (marketing/customer acquisition/legal, etc.)?

I wish I had understood how I was constructing systems into essentially departments/divisions and built from that way. Seven to Nine divisions of a company, marketing, production, finances, etc.. I built and then had to label and move task, goals, resources and relationships into banners of divisions. luckily it wasn’t too far along so I could stop and amend.
I also wish I’d had a more expansive sense of what I would have after 3 years, after 5 so that I would have had then a better idea of what I’m looking to possess and have created for 7, 10, 15, 20, 25. I sort of built one thing a little bit and then it meant building another thing a little bit and then a third so that I had several piles/creations that now after 3–8 years I have to go back and network now.
I have insanely begun a visual project to designate :
  • shuttle crafts,
  • runabouts,
  • starships,
  • space stations,
  • planets,
  • solar systems,
  • new galaxies.
So I demark products, services, divisions by size and hierarchy or networkability. It seems silly but for instance this Quora answer is a shuttle craft, I will transfer it over to my blog and add networkability to the greater systems upgrading it to a runabout if it possess certain features. A book, depending on the type might be a runabout or a starship because it can back network and lead to a smaller book, eBooks and blogs. Then Publishing is it’s own space station until it becomes it’s own planet, then the space station would be specified to fiction, non-fiction, educational. Being able to directly label what something is simplifies the whole thing because now I know what it is, will be, could be and how it’s information and revenue should be recorded and handled.
I wish I’d created more products at once, linked them then time released them to the market. Initially I thought up something, made it up and then thought up something and worked it, thought up a third thing and a fourth and a fifth and released number 2 and 4, then thought up a 5–18 and released hodge podge. I’m sort of catching up to myself, reevaluating ideas. Now I have a written out process for evrrrrrrrrrrything. It’s like being a chef and owner of a restaurant, I have to detail out my recipes because I’m more effective that way.
I would say that over time I have discovered what I needed to know about a year or two before I could implement it. That’s been a nice goal posting strategy but if I’d done it fro the first couple of years I think I would be farther along.
Michel Gerbers’ E-Myth Mastery: The Seven Essential Disciplines for Building a World-Class Company talks about being a Technician, Manager or Visionary. I went from Visionary to Technician in the first year and did a lot of Technician work. Then I would intermittently stop and be a Visionary, then two years ago I had to do a lot of Managerial catch up and organizing.
I have a letter that I wrote a friend about 15 years ago where I outlined this whole thing—Visionary. I can’t find it.
I wish though I’d spent a solid year just detailing out the whole thing. I let being a technician, a media producer and writer consume me for a couple of years.
Would’ve been nice to know before I had a thousand items to evergreen, Now I design shuttle crafts to BECOME runabouts.
Before I was just making lots of ships without clear designations from their relative abilities. That’s slowed me down, where work I enjoy, products I love become tedious to face day after day. I see how without clear systems you become bored, you lose your zest for work that is so passionate. The passion comes from the Vision first then Technician and Manager. I was all passionate about being a creator-Technician at first that I nearly burned myself out in my work.

Kyle Phoenix Answers: Who has read E-Myth Revisited and what impact did it have on your business?

I combined the 6-7 Systems with a Strategic Planning document I use in consulting.
That helped me to parse out a 9 Step Production Plan for books, videos, tv show, etc individually. I can now look and see where a project is, before that everything was warring to be in the forefront.
Next it forced me to codify and explore marketing, I'd thought of some things, looked at others but now I break them down better. I've mapped out an expo presentation with signs, staffing, materials, etc so next month all I have to do is see/measure the space and then I'll be ready with reusable materials ---Marcus Lemonis, The Profitepisodes really helped with this too. I understood expos of course but id never planned a large scale booth before.
Detailed financials. There are at least 8 streams of income into my company so I've backtracked them and printed them all out. Digital Excel files are easy to close and ignore. With pencil and highlighter I look at trends. I ask deeper questions. Not what sold but I've kept a general running business journal and various monthly calendars for severs years now so I can see why Book #18 suddenly sold 30% more copies in a certain month/year range.
I've done a lot of traveling in the past five years so I can also say oh that was when I was mostly in the house focused on social media or that was when I poured more time into blog posts. I can then isolate if I can repeat or incorporate or enhance to some other marketing effect.
E Myth asked me such specific information questions that I now have multiple data sets to answer with, and I'm still not finished with the overall evaluation and reformation.

Demographic and Psychographic information is big and both easy for some tracking and near impossible from others. Google and Facebook give best info. Amazon gives locations info. Constant Contact gives specific reactions and Sendlane does the same but it allows landing webpage creation to collect info. Cc you can create surveys. EBay, not much. But balled together I get a broad spectrum of info that tells me a full story. I've done many Cc campaigns because I have a lot of content to send out. But now I'm conscious of Marketing campaigns in a deeper way.
The difference is I would send out an email, an ad, a blog, a newsletter to my list of about 10,000. The response back is layered---downloads, page hits, sales, followers. But the evidence of the wave takes 2-3 months. I used to fret more at 1 month but now I plan campaigns sometimes 18 months out. So say Blog Number # 706 will hit as email, post to Facebook in a cascade. The Facebook promos post might space out to # 706 posts, three times a week for three months, then twice a week for three months, then once a week for a year.

I used to be afraid of oversaturated posting but it takes 9 plus postings to get attention. Partially the week of my cable show is advertising me.
I now post links to the cable internet live stream feed of the show and embed it into my whole network -----I'm toying with launching a more robust network by daisy chaining multiple affiliates and live streams. The problem is one, networking takes time; two, I'm forced to content edit some of other peoples sexuality based products and productions.
Essentially in a nutshell do I go dildos and actual links to X rated materials or not and how do I justify and secure such additions?
Eventually I'll be able to align posting, TV show, topics and blogs from past to present but right now I'm constricted by production lead time---4 episodes of the TV show.
Gerber teaches a lot about integration which I've been working on for years now. I'm at a good point for a systematic overhaul from EMyth now because I see my business differently or what it really is.
I used to think i essentially sold books, videos, etc. Now I recognize I'm managing an informational network and creating varied content print, video, digital. I thought it was a train of separate cars, but it's really a web, like a spider web of systems that must integrate reasonably seamlessly. That sounds easy. It's like cleaning up my room but with the intent of efficiently getting out the door in fifteen minutes every day, at any hour.

Gerber has a particular exercise where you stop and re-plan your whole operation with what you know now to make a new company. Sounds easy but there are still a whole range of tasks within tasks to do.
